Mobilisation
Target Operating Model: The vision is put into a Target Operating Model (TOM) focusing on the 4 key pillars - People, Process, Technology, and Data. The new organisational structure, core business processes, required technologies, and data strategy will be defined. The transformation governance structure will also be defined.
Transformation Roadmap: A full programme-level transformation roadmap will be created defining all projects and workstreams. Create executive communication plan.
People Assessments: People assessments begin, measuring skills, capabilities, sentiment and resistance.
Cultural Analysis: Cultural assessments: What needs to change for the TOM to succeed. We will help with cultural alignment.
Change Management: Create Change Management Framework.
Embedding & Optimisation
Process Harmonisation: Finalise enterprise-wide process harmonisation and ensure they have been embedded.
Analysis: Conduct analysis into adoption, sustainability and sentiment to change. Build plans to ensure adoption and staff retention through sustainability modelling.
Embedding: Continue to embed and identify areas of low adoption. Provide further training, coaching and support, where required.
Leadership Coaching: Deploy our Leadership Coaching Support Programme designed to help leaders understand the importance of leading by example and their role in embedding the transformation.
Strategy Definition & Current State
Transformation strategy: We help you to define your long-term vision and transformation strategy. A transformation business case is built outlining the objectives and success criteria, along with market trends, competitor analysis, operational bottlenecks and more.
Current State Analysis: We conduct a full current state diagnostic focusing on people, process, technology and data. We identify gaps between the current and future states to enable effective planning.
Senior Management Engagement: We ensure that Senior Management are engaged throughout, and that buy-in is achieved at all levels with your organisation.
Delivery
Project Management: Create and implement a project delivery framework. Manage multiple parallel projects and workstreams to deliver the TOM. Create Transformation Management Office (TMO).
Resource Management: Monitor project resources throughout the programme, ensuring sufficient resources to deliver the TOM.
Training & Development: Implement the training & development plan, upskilling your workforce and ensuring they have the skills and tools to operate successfully under the new TOM.
Data Driven Analysis: Monitor key data metrics to ensure the programme is on-track and key decisions can be made quickly.
Risk Management: Continue to monitor risks and issues and take remedial action where required.
Communications: Implement the executive communications plan.
Assurance & HyperCare
Transformation Benchmarking: Conduct Post-Transformation Value Capture Audits to secure the planned benefits. Set new operational benchmarks and KPI's. Ensure TOM objectives achieved and realise cost savings or revenue growth.
Continuous Improvement: Set up Continuous Improvement (CI) Team for transitioning from programme to an internal self-sustaining CI Function.
Handover: Establish a new internal Continuous Improvement function. Create Final Transformation Review containing a comprehensive audit of all deliverables, financial performance, and strategic goals achieved.
HyperCare: We will ensure our availability to assist with your transformation for an agreed time period after formal handover.
